Across the Private Sector: Strategic Leadership and the Coronavirus Pandemic

As the COVID-19 pandemic has completely altered our work and home life patterns, many of my clients, colleagues and friends have compared this time to having two jobs at once. The term drinking from a firehose, describing the overwhelming flow of urgent matters, has come up more than once in conversation.

While the unprecedented situation has brought heightened pressure and stress, it also provides fertile ground for the disruption of outdated practices and patterns that no longer serve us. Here are some of examples of crisis leadership issues and decisions across a range of companies.

As the COVID-19 pandemic has completely altered our work and home life patterns, many of my clients, colleagues and friends have compared this time to having two jobs at once. In other words, they have their “normal” job – the one they were hired to do – and a new call to lead their teams and/or an entire organization through the coronavirus crisis. Some of them, of course, have a third job as project manager of or substitute teacher for their children’s school schedules or are even serving on the front lines in the medical community or otherwise.

Covid leadership

While our private sector leaders don’t know what the future will hold – as none of us do – they are nonetheless making strategic decisions to address present needs and prepare for possible future scenarios. Often they need to give answers quickly and with a higher risk tolerance than would have been acceptable in the past, while knowing there could be very real consequences for getting it wrong. At the same time, getting it “right” (either on the spot or by slowing down to observe, process and give thoughtful advice) can make positive contributions to the health, safety, wellbeing, professional development and economic viability of employees within their organizations and create far-reaching ripple effects.

While the unprecedented situation has brought heightened pressure and stress, it also provides fertile ground for the disruption of outdated practices and patterns that no longer serve us. Here are a range of crisis leadership examples emerging in the midst of the coronavirus pandemic:

Team and Organizational Leadership

  1. Creating COVID-19 task forces to streamline and provide consistency in strategy and responses
  2. Helping board members and other senior leaders become more comfortable with virtual platforms for meetings and presentations
  3. Encouraging input across all levels of the organization, especially from those who are closer to the pulse of customer needs
  4. Holding happy hours and other team meetings over videoconference, especially to support those employees who are naturally extroverted and finding it draining to be isolated for an extended period
  5. Hosting enterprise-wide and/or departmental town halls to maintain clear and ongoing communications
  6. Attending to employees’ mental health and personal concerns, such as childcare and family situations (including the possibility that family members are suffering from the virus), while respecting their need for privacy

Business Leadership and Relationship Management

  1. Renegotiating (and seeking out new) contracts and partnerships, such as leases and supply chain agreements
  2. Reinventing how they do business, especially if they are in one of the harder-hit industries
  3. Actively working with regulators to create flexibility to respond to new situations while honoring policy goals
  4. Closely monitoring corporate liquidity while trying to keep their workforce in place
  5. Interpreting ambiguous new laws and executive orders, such as the CARES Act
  6. Continuously updating modeling and/or 100-day plans; resetting or suspending judgment on appropriate goals through the rest of the calendar year
  7. Redeploying underutilized staff to support overtasked areas of the business
  8. Taking business continuity and other lessons from prior crises to apply or adapt to COVID-19 leadership and increase infrastructure resiliency
  9. Adapting leadership responses across the varying needs of local jurisdictions and international businesses and/or business lines
  10. Exploring and creating best practices to allow employees to return to their offices without compromising their safety and providing support for those who can and prefer to continue to work from home
  11. Managing RIFs (reductions in force), hiring freezes and/or prioritization of new hires with limited resources
  12. Arranging donations of extra materials to organizations and individuals

Individual Time/Self Management

  1. Creating personal boundaries and work-home distinctions, even as they may working at off hours and in their living spaces
  2. Branching out into new areas of expertise, while managing the “trial by fire” nature of their expanded responsibilities
  3. Finding ways to stay “fresh” as the crunch marches on

Successful Career Transition, Stage 2: Vet Your Options

Kristina has always secretly dreamed of owning a vineyard in France.

She has other dreams, too. But this one just won’t go away.

How can Kristina, from her windowless desk at a bank in New York City, figure out how to bring more of her dream life into her actual life?

Exploration is the first stage of a successful career transition, as I covered in my prior post. Stage 2 is a decision-making process that involves vetting the ideas that have been uncovered through brainstorming, research, informational interviews, networking and other means of discovery. We vet against a set of factors that we have enumerated, such as our values, talents, interests, skills, financial needs and the market.

These two first stages (exploration and vetting) work in tandem but are distinct. In fact, we do them naturally every day, but not always intentionally.  More importantly, too often we rush to judgment about our ideas without fully opening ourselves to the brainstorming process, missing valuable information about ourselves and our true career goals as we try to vet while still exploring ideas. Often this rush is triggered by our own anxiety about transition, while at times it is the expediency of the situation.

In the best case scenario, we will explore and vet in a cycle, which will look a lot like the following image. We explore ideas, we vet them, and then we explore again. In other words, each time we make an interim decision about career transition that has not led us to a final conclusion, we go back to the proverbial drawing board with an open mind, returning to further vetting until we make a final decision (about one or more options to pursue in our career transition).

Here is what this might look like.

Exploration - Vetting

As we covered in the prior post, there are three aspects of the brainstorming phase:

Kristina can generate ideas about her vineyard dream, conduct actual research into what it takes to own a vineyard and explore her questions with people who are already in her dream space.

As a coach, one of the points I would try to tease out from Kristina is what exactly appeals to her about this dream. Some of the appeal may be one or more of the following:

  • Living on the land; more in-tune with the seasons
  • Being involved with the wine community
  • Making money while drinking wine! 🙂
  • Doing something completely different than her current job – i.e., curing burnout
  • Feeling relaxed, the way she feels on vacation
  • Owning her own business; being her own boss
  • Living in France; speaking French
  • Feeling as though she has made an impact on the world
  • Leading a team of people committed to a quality product

For your own dream job, I would encourage you to do the same brainstorming about what exactly is appealing about that dream. Think through what is missing in your life that this dream job would offer. Imagine what you would be doing every day and how that would support your values and vision of yourself.

Notice that we haven’t yet vetted anything. We don’t know if Kristina has the money it takes to buy a vineyard (or could get financing), the talents to do it, the stomach for the risks or the true interest in doing the day-to-day work of running a vineyard. We also don’t know if she would be any good at it – would she be able to sell any wine? There are a hundred questions she would need to answer before actually moving forward, and each of those questions (and their answers) may open more ideas to explore as well as offer good feedback to Kristina about how a successful career transition would look.

The reason for separating exploration and vetting is that we often try to make decisions with too little information. Kristina will not know why this particular dream keeps coming up if she does not explore it, without the shoulds getting in the way. (You know the shoulds, I am sure. She should be practical. She should stop wasting time with something that will never happen…. And the rest of their should cousins.)

As part of her exploration, Kristina can explore vineyards from Long Island to Provence and beyond. She can talk to people in the business. She can sign up for Alliance Francaise, if her French is a little rusty. If she feels ambitious and tentatively committed to see if this could go anywhere  – or just for fun, to give it a whirl – she can create a business plan for the vineyard. In other words, Kristina can bring her dream world a bit more into her real world and recall the sensation of being carried away by an idea. 

In summary, the openness and creativity resulting from Kristina’s indulgence of her dream job idea may at some point lead to the actual result of opening her own vineyard – if it passes the vetting process – or it may throw off side ideas that are a better fit.

If you are ready to move to Stage 2, here are the main points to vet:

Values – Talents – Interests – Skills – Needs – The Market

Like Kristina, once you have some ideas on the table and have done your initial exploration with an open mind (whether these ideas represent dream jobs or simply “a bit better than what I have now” jobs), you are ready to subject these ideas to the vetting process. As an overview, here are some questions to ask yourself:

  • Your Values: Will the targeted role be meaningful to you? Will it meet your top values or will there by any values that need to be compromised (or left unmet) in this role?
  • Your Talents: Does it play to your strengths, and will it best utilize your greatest talents?

To insert an example here, in Kristina’s case, does she understand the how to market wine (or could she learn it) and would she enjoy doing that? What about how to run a farm? Run a business? Manage people? Manage cash flow?

What other talents will she need, and which of these play to her strengths?

  • Your Interests: Will the role be challenging and interesting on a daily basis? Are the problems that arise ones that you enjoy solving?
  • Your Skills: Do you have what is needed for the targeted role and if not, how can you acquire those skills? What commitment is needed to close the gap?
  • Your Needs: Will the role serve your financial needs? Will it meet other needs, such as the need for autonomy, the need to feel part of a team or the need to be recognized for good work?
  • Your Temperament: Will the minor annoyances in this job one day become major ones? Are you well suited to the day-to-day aspects of the role?
  • The Market: Does the marketplace need what you would like to do? How many of this type of role is available at the level that will meet your financial needs? Note: If it is a new idea or a niche market, you may need to conduct market research to know the answer to this point – don’t assume that just because you build it (and love it yourself), they will come.

Through thoughtful exploration and careful vetting – which is not all work, it can be fun too! – you will find new ways to frame and “reframe” your ideas and decisions about career transition. Whether you are looking to make a major change like the one above or if you simply want to tweak your current role, putting structure and organization around the process helps you make better decisions. You also may, as part of the process, find a “bridge job” that will help you incorporate into your life some aspects that are missing, as you continue to explore and vet your longer vision for your career.

For example, say that Kristina decides that she does want to go for it and open a vineyard in France – not an immutable decision, but a concrete goal – and that she has or can find the means to do so. She may first move from her bank job in New York to a similar role in Paris – admittedly also a move that takes effort – as a way to get geographically closer to her goal, meet more people who can make it a reality and satisfy a number of points on her dream list that appeal to her. Alternatively, she may seek a role at a vineyard (or a service provider to vineyards) in some capacity that is closer to her current role and uses her current skills, learning the business as she goes.

Remember: neither is not a compromise, either is a bridge. As she takes smaller risks and gets closer to the life she desires, Kristina will increase her resilience, self-awareness and capacity for change.

Ten Ways to Beat Your Procrastination

Have a lot to do today? This week? This lifetime?

So why aren’t you finishing that little task that should take 10 minutes (two hours later) or that looming project that should take 10 hours (back-burnered for two months)? And what can you do about it?

There are many different motivation killers, and you could be suffering from one or more of them. Are you bored? Ambivalent? Out of your comfort zone?

Here are ten common reasons you may procrastinate and how to get going:

1) You are tired. It happens. We have high-energy days and low-energy days. So what do you do? Finish the small tasks that will make you feel that you’ve accomplished something on the days that you are dragging, and save the bigger tasks for the days (and times of day) when your energy is at its peak.

If there is a day you can get more done, schedule some time to relax on another day, such as on a Friday afternoon. Procrastinating is time-wasting, and it is non-productive. Reprioritizing your time is taking advantage of your normal highs and lows, and catching yourself at your best. Nap or have downtime if you are tired, and later make it up. Or finish your memo or report first, then get an hour of reward time. And don’t squander it on Facebook or mindless web searches, you earned that hour!

If you know you’ll be tired this Friday (your deadline) because you plan to be out late Thursday night, let your motivation be enjoying Thursday night because you’re finishing the project by Wednesday.

If you are consistently tired, of course, get more sleep and nutrition. You have to keep yourself running well to do good work, and a tired brain or body can’t go the extra mile when needed.

2) You are hungry. In the modern world, we put off lunches and dinners because we think we will be more efficient. In the long run, we are racing to finish things but not being more effective over the course of a month or a year.

Eat when you are hungry. Have an apple with some almond butter. Or whatever suits your fancy and fuels you up.

I don’t keep it a secret that I have food with me at all times and stash the storable variety in desk drawers at my office. If your workplace does not have a refrigerator, consider investing in a mini-fridge for yourself or with a group.

3) You are bored. Boring tasks are hard to finish. It’s just a fact of life. The worst part is when they take over half a day or more because they are SOOO boring that they rain on your happy-parade. (Yes, I did say that.) I have two solutions for making boring tasks less tedious: get creative and drum up a deadline.

Make a boring task less brain-draining, and keep your focus, by using brightly colored pens or highlighters or crossing out lines on the page as you complete each one. In other words, dress up the task to make it more interesting.

You can also create a deadline, even if one doesn’t exist. I often set a timer on my phone and bet myself how quickly I can finish something. This doesn’t mean you do everything on ASAP mode or ignore important details. It does mean, however, that you get the hard parts done with the momentum of adrenaline. Sometimes, it works even better if you have someone else who can be your designated “taskmaster” on the task. For example, bet that you will pay a friend $1 (or $10) if you don’t finish the super-boring-thing by noon. Or more, if that’s not enough to motivate.

Betting yourself you can finish early doesn’t mean you do everything on ASAP mode or ignore important details. It does mean, however, that you get the hard parts done with the momentum of adrenaline. 

4) You need to move. Maybe you are procrastinating because your muscles feel as stiff as hard as the chair you are sitting in. Get up from your desk. Stretch. Walk around. Oh, and make a plan to go to the gym this week, or get outside and run, walk or swim in the sunshine.

5) You are distracted. Distractions abound, and you need to find ways to get around them. Sometimes they are physical distractions, like conversations you can’t help overhearing that drown out your own thoughts in your head. Can you take action to create a more peaceful atmosphere? Or can you relocate?

Sometimes distractions are emotional, like expecting an important phone call or being upset. Take a moment to recognize the feeling and, if possible, address whatever come up. If it is a phone call, for example, and you are worried about what you’ll say, write down five speaking points for the conversation. If you are upset, maybe the priority for you in that moment is to work out what is going on (or, if you are on a deadline, take at least take five minutes to honor the feeling, rather than trying to bury it). Then you can go back to complete the other task that you have been distracted from.

For the five procrastination triggers above, the key is being aware of yourself and your surroundings. For the five below, beat the procrastination game with tactical strategies and your own priorities.

6) You haven’t broken a large project into smaller tasks. Create a chart or list to map out what you need to do, then cross off each task as it is completed. You will feel a sense of accomplishment to have 6 out of 10 parts done, rather than a sense of defeat that you still have not finished the project. Consider breaking it down by function or mini-deliverable (even if the only recipient is yourself) rather than a step-by-step list.

7) You are out of your comfort zone. Sometimes you may not have the skills or information to tackle what is expected of you, or what you have designated as a new area that you would like to master. Where can you get it? Who can you ask? Or can you start first and fill in the details later? For example, can your first task be to familiarize yourself with the process? Cross that off your list, and you are one step closer to your goal of completion.

8) You have forgotten your priorities. Next time a work project or task is taking more time than it needs, ask yourself what you could be doing with the time if you were more efficient. What’s your big picture, based on your own values and priorities? Chances are that you’ll have lots of good answers about how you could be using that extra time.

At the same time, sometimes we focus more on a smaller task because we don’t want to get to the larger one that is really the priority. It’s fine to do that if you are really getting things out of the way to have a clean slate to concentrate, but not if the lower-priority items weigh you down or are time-wasters masquerading as helpful tasks.

If you looked back on your life a month or a year from now, would you be thankful for how your spent your time. Does it fit into your big picture?

9) You are ambivalent about whether you want to do it. This point is similar to the one above. If you are consistently late responding to someone or deciding whether to commit to a project, maybe you are uncertain whether it is the best use of your time or resources, or if you can make the emotional commitment to see it through. This can manifest as procrastination, but really it’s your gut talking to you. Can you hear it?

Take the time to sort out your thoughts and feelings. How does this person or project fit into your bigger plan? Will you have more energy, move yourself further toward a life or professional goal, do important work and enjoy it? I used to think that at least one of these had to be true to make the commitment. Now I look for all four.

(Note: the “important work” from time to time may only be keeping your job, but if it often feels like that’s the only importance of your work and time spent, maybe a life change is in order?)

10) You want it to be perfectLife is a process, and so is work. Deadlines require that we complete things before they are perfect. And frankly, what may be “perfect” to one person may be only “pretty good” to another, or even to your future self!

You will get more points for getting something done, on time, when you are fresh, than belaboring it through to a long and bitter end, where the big thought could get lost in the polishing of details. Take satisfaction not from perfection, but from valuing yourself and each moment of your time on this planet.

You only get one life, after all. How do you want to spend it?
